You probably have a fairly clear answer: you’ve gained more members, added new class times or had a difficult few months with cancellations. But once you start looking at the results, the picture might be more complicated.

Perhaps you have more members, but your costs have increased too. Or you’ve put a lot of effort into attracting new members and ended the year almost exactly where you started. So what happened?

A year-end gym business review helps you connect those results and decide where to focus your efforts next year. Let’s look at the main areas of your business and what you can learn from each one.

1. Start with your members: what’s behind the final number?

Imagine you started the year with 120 members and finished with 130. You’ve grown. However, if 65 people joined during that time, it’s worth asking what happened to those who left.

Assuming there were no other changes to account for, you would have recorded 55 cancellations. That means much of your work attracting new members went towards replacing those who were leaving.

Before thinking about how to attract more members next year, take a closer look at those cancellations. How long had they been with you? Did they leave during particular months? Are there any recurring reasons?

If people are leaving after barely two months, look at what happens after they join. Do they know how to book? Can they find classes suited to their level? Does anyone speak to them to find out how they’re settling in? Here are some ideas to avoid losing new gym members during their first 30 days.

If, instead, you’re losing members who have trained with you for years, you’ll need to ask different questions. Their circumstances, schedules or needs may have changed, and it’s worth understanding those changes before deciding how to respond.

The member, membership and attendance information you manage in Resawod helps put those changes into context. For example, you can check whether attendance had dropped before someone cancelled. Combined with a conversation, that information can help you understand what happened and spot the signs of member churn earlier.

This first part of your review should lead to a clear conclusion: what is helping members stay, and where does their experience need improving?

2. Review your revenue alongside the cost of generating it

Having more members is usually good news, but you need to check how that growth has affected your gym’s finances.

You may have extended your timetable, hired another coach or introduced a new activity. Those changes can increase revenue and improve your service, but they also come with costs. Do the results justify the extra work and resources?

Compare this year’s revenue and costs with the previous year. Then look more closely at the biggest changes and relate them to the decisions you made.

For example, if you introduced lunchtime classes in March, review how they have performed since then: how many people attend, whether they have helped attract new members and how much they cost to run. That information will help you decide whether to keep them, change their time or give them longer to establish themselves.

For a more detailed look at your finances, use our guide to calculating gym profitability. For this review, the aim is to understand what is contributing to the business and what needs adjusting.

Spend some time looking at outstanding payments too. If you finish each month with unpaid membership fees, some of your revenue is not yet available to cover your costs. Review the payments recorded in Resawod and check whether the outstanding amounts come from occasional issues or a recurring problem.

If it’s the latter, review how you collect payments and what follow-up takes place when a payment fails. Sorting that out could be more useful at the start of the year than launching another promotion.

3. Look at what happens in your busiest classes and your quieter ones

You probably know your most popular class times. The seven o’clock class fills up as soon as bookings open, while another time slot struggles to attract a group.

Your annual review is a good opportunity to check whether your timetable still fits your members’ lives. Look at bookings and attendance in Resawod and see how your activities have changed over the year.

A heavily booked class, for example, might still end up with empty spaces because of last-minute cancellations. If other people were waiting for a place, it’s worth reviewing your cancellation rules and how the waiting list works before adding another class.

For quieter sessions, try to understand the role they play. They might be the only option for several members who work shifts. Removing them without speaking to those members could reduce a cost while creating a retention problem.

Looking at class times, bookings and attendance together helps you make better-informed decisions. It also helps you build a timetable around what is happening in your gym, rather than keeping a schedule that may have stopped working months ago.

Choose the adjustments you want to test and set a review date. You can then check whether the change improves attendance and is sustainable for your team.

4. Revisit your marketing: what happened after the first enquiry?

Throughout the year, you will have published content, run promotions or campaigns, or worked with partners to raise awareness of your gym. Some of those activities may have generated plenty of enquiries. But how many of those people ended up training with you?

Review the journey from first contact to membership: who requested information, who booked a trial, who attended and who joined.

If a campaign generated enquiries but few trials, look at what happened between those two steps. Did people receive a timely response? Were suitable class times available? Did the information make it clear how to book?

If people attended trials but few joined, speak to the team who welcomed them. The experience, the offer or the follow-up afterwards may need adjusting.

This is where recording and following up with prospects in Resawod’s CRM helps you keep track of each opportunity. You can organise contacts and assign follow-up tasks so that an enquiry does not depend on someone remembering to reply.

If you haven’t recorded where prospects came from or what happened afterwards this year, you already have a useful improvement for next year: start collecting that information. There’s no need to guess which activities produced results.

Once you understand where you’re losing opportunities, you’ll be better placed to choose between different marketing activities to attract new gym members.

5. Speak to your team about what the data doesn’t explain

Your results show what happened. The people working in your gym every day can help you understand why.

Ask your coaches which difficulties keep coming up, what questions members ask and which tasks take up their time. You might discover that everyone explains membership conditions differently, that sales enquiries always end up on your phone or that nobody is sure who should check outstanding payments.

Choose the issues that have caused the most work or errors and identify what is needed to resolve them. Sometimes that will be training; sometimes a clear owner or an agreed way of working.

For example, before automating a welcome message, agree on what a new member needs to know, when they should receive that information and what conversation they should have with the team. You can then use Resawod’s communications and workflows to support the follow-up you have planned.

The software is more useful when your team knows what should happen and who is responsible. If too many tasks still come back to you, this review could be the starting point for building a gym management system that doesn’t constantly depend on the owner.

Turn your annual review into three priorities

After reviewing members, finances, classes, marketing and your team, you will probably have several improvements in mind. Choose three that address the most significant issues and that you can tackle with the resources available.

Make them specific. “Improve retention” is an intention; deciding who will contact new members during their first month gives you something you can put into practice.

You could record your priorities like this:

What you’ve identified

What you’ll do

Who is responsible

When you’ll review it

Several members leave shortly after joining

Review the welcome process and introduce follow-up during the first month

Membership manager

End of February

Cancellations leave empty spaces while other members are waiting

Review cancellation rules and the waiting list

Bookings manager

After six weeks

Some enquiries go unanswered

Record contacts in the CRM and assign follow-up tasks

Sales manager

End of January

At each review, check whether the change has been implemented and what results it is producing. You may need to adjust it, but you’ll have a starting point for assessing progress.

Your annual review will be useful if it helps you start next year with clear priorities. The information you already manage in Resawod about members, bookings, attendance and payments supports that analysis; your conclusions help you decide how to keep improving your gym.

Struggling to get a clear picture of what’s happening in your gym?

If reviewing the year means searching through messages, lists and different tools, it’s worth reviewing how you manage that information too.

With Resawod, you can manage members, bookings, payments and prospect follow-up in one place, giving you and your team more context when making decisions.

Book a Resawod
